The Contributor Flywheel: Proven Strategies to Attract, Engage, and Retain Open Source Contributors

Proposal status is Rejected
Session Description

Most open source projects lose contributors before the relationship even starts. Someone files an issue, opens a PR, waits two weeks for a response, and quietly moves on. It happens constantly, and it's rarely because the project isn't interesting. It's because there's no real system for bringing people in and keeping them around.

This talk covers the full contributor lifecycle and what actually moves the needle at each stage.

What we will cover:

  • Why first-time contributors drop off and how to fix the first-touch experience without overhauling your entire process

  • What good contributor onboarding actually looks like, beyond a CONTRIBUTING.md file that nobody reads

  • How to keep mid-level contributors engaged before they drift away to the next shiny project

  • What separates projects with healthy long-term communities from ones held together by a handful of exhausted maintainers

  • Concrete things you can implement this week, not in six months after a community restructure

The speaker runs contributor onboarding and community management for LitmusChaos and has observed these patterns firsthand across contributors at every level, from students making their first open source commit to engineers taking on feature ownership. None of this is theory.

Key Takeaways
  • A practical framework for the full contributor lifecycle: attract, onboard, engage, retain

  • The most common points where contributors drop off and how to fix each one

  • What healthy contributor communities look like in practice, with real examples

  • Things you can act on immediately, regardless of your project's size or maturity
