Open source projects often begin as a single self hosted application built to solve a personal or niche problem. Transforming that one project into a sustainable and community driven ecosystem is a very different challenge.
In this talk, I will share my journey of building a mini open source universe around a self hosted core application. What started as a single service gradually evolved into a collection of interconnected open source projects including SDKs in multiple languages, plugins, desktop and mobile applications, browser extensions, and automation tools. Each project was designed to work independently while still benefiting from a shared core.
The talk focuses on practical real world lessons learned while scaling an open source project into an ecosystem. This includes designing stable APIs, deciding when to split repositories, reducing friction for contributors, and enabling community ownership without losing architectural clarity. I will also cover mistakes, trade offs, and non technical challenges involved in maintaining multiple projects while keeping contributors engaged.
This session is aimed at developers, open source maintainers, and self hosting enthusiasts who want to go beyond building a single project and learn how to grow a healthy contributor driven open source ecosystem.
